How One ParTner Learned to “let gO” and found the alair community to living better.

We sat down with Andrew Black, Partner of the Alair Homes Forest Hill and Markham to learn more offices about his journey to find freedom in running a business and living his best life.

PAINTING A DREAM

Andrew Black’s infatuation for business started at a young age. His Dad was a painting contractor, and he grew up watching him work long hours just to come home to work on pricing and accounting. The only real chance Andrew could spend time with him, was joining his Dad in his office pretending he was working with him. These were the days of the past generation slugging through the daily grind without any technology, struggling through low points of the economy. “I wanted to help him, to allow him the chance to breathe and get balanced—he wouldn’t let go,” said Andrew on his efforts to support and relieve some pressure off of his Dad.

It was this determination that led him to blaze his own path and start his own company.

At 18-years-old, Andrew started “Two Coat Paintings,” which didn’t take long to take off and meant Andrew had to borrow his Dad’s employees to assist with the steady influx of jobs. “I was asked to do home repairs, maintenance and then full home remodels–let’s just say I was in way over my head,” said Andrew.

He called upon a childhood friend, Dave for relief, and together, secured a project in Toronto’s elite neighbourhood of Hoggs Hollow working on a 12 million dollar home’s 500 thousand addition. “There we were, just two people that had no idea what we were doing–we just had to make it work; we had no choice, but to figure it out,” said Andrew.

How could two people with no direct experience, work on constructing a 500 thousand dollar addition? Andrew shared, “We did every job ourselves, until we couldn’t–then we’d hire someone to help and, in some cases, didn’t even realize there was a trade for certain things.

“We didn’t know how much we were making, or how much was in the bank because 90 per cent was the customer money and we had difficulty differentiating what was pure revenue for our business. Although my Dad would often ask me ‘but, are you making any money?’ All I knew is we were tired.”

The partners invested in a business coach and continued on the path of learning through failure. “We would try and then we would fail, and then we would implement a process so we wouldn’t fail at the same thing twice, but all the first fails cost us profit. We knew something needed to change.”

It was the business coach that introduced Alair Homes’ concept and successful construction management platform to Andrew and Dave. They learned more about the founding team and met Joel McDaniel to learn more about Alair’s mission, approach to service and the Alair culture. “I was intrigued, but it took about a year for me to fully be open to it,” said Andrew. “Perhaps it was my pride in us carrying my name in our brand and being stuck on that image.” It was a difficult choice for the two of them to agree on; Dave was all about the big ideas and planning whereas Andrew was more focused on creating beautiful things. A year later Andrew said, “Yes, what can I lose?”

INTRODUCING ALAIR

Andrew and Dave bought into the scalable model where they didn’t have to fail every time – through business mentorship and adopting the Alair model, they’d quickly grown their ability to educate themselves on what was needed to succeed. “Right away, we had a more professional offering and service model for our customers–we had a much better base and a formulized approach,” said Andrew. It didn’t take the pair long to access Alair’s resources for anything they could ever need to understand the business. “We developed understanding in our processes of a proper pipeline, cash flow, what ‘cash on hand’ meant, utilized charts, spreadsheets, and learned about the mantra, ‘only spend profit’ we didn’t even know how to calculate this.” The pair found power in actually being held accountable. “Alair was the missing tool to safely scale our business into a profitable model with unlimited growth opportunities, and limited liability.”

They found the key without being stuck in the day-to-day weeds. “The extra time I found from leveraging the tools allowed me the opportunity to focus on the business from the outside in, and this feeling was unbelievable. I was putting in half the effort as I was in the 60-70-hour work weeks and quadrupling our profit and sales” said Andrew.

FINDING FREEDOM

Alair Forest Hill and Markham offices have less than half of the employees that Andrew and Dave had in their former business. Alair’s Corporate Office handles administration for Partners based upon their needs and business levels. Andrew shares his experience on building teams of experts that hold their same values. “We staff according to the leadership needed on each project and by increasing our pay scale and hiring quality talent, our margins have increased by 100 per cent,” said Andrew.

The benefits being a part of one of the world’s largest construction companies are endless.

“There is so much power yet serenity that comes with having the ability to call upon any one of our Partners across North America and connect on similar situations that we literally ‘plug and go’ – the answer is always there. We have the support to save us time, and money from unnecessary failure. It doesn’t sound real, but it is. 3 million to 10 million in less than five years is a fact.”

Our Partners have opportunity in sailing on their revenue year over year or expanding and adding more offices with limitless return.

“We lead our business, we’re not in our business. With this, we have financial freedom and earned time. This positioning allows us to build trust with staff and clients.”

We started with 20 projects per year:
First Year: 215K profit
Second Year: 338K
Third Year: 500K
Fourth Year: 691K
Fifth Year: 1M+

Like many entrepreneurs often experience, Andrew shares that there were some dark moments in their growth and the Alair team helped them find the light. “The confidence that came in knowing we could pick up the phone and ask how they’ve done this, how they got through this is priceless. We’re a shared community.”

LIVING BETTER

Before Alair, Andrew shares he hit the glass ceiling. “I built the confidence to learn to let go. Today, I am not an owner/operator, I am a true business owner with an incredible Partner, Evelynn Ratcliff that joined our team in 2016.”

Andrew and Dave had known Evelynn for quite some time, and the addition of her 20 plus years of marketing experience in the real estate development world, has been a perfect synergy. The ability to scale from one office location to two in 2020 and the outlook to open four more in the next five years has been extremely positive. Today, Dave and Andrew share in their partnership while they split ownership with Evelynn. “Her expertise has allowed me to focus on the production side of the business and training our Project Managers, while she focuses on the operations and building brand awareness,” said Andrew.

Andrew remembers the anxiety that came with going on his first week vacation back in 2007 whilst at his old company. “I had no ‘real coverage’ my company would stop.

“In 2019, I took a week off each month. I went to Mexico four times and could actually be present and connect with my family.”

FUTURE PLANS

Andrew praises his joy for his work and his ability to see past the weeds and strategically consult his business. “I am grateful to be part of Alair, as the trusted platform has granted me the free time to constantly improve and grow multiple equitable businesses and have the balance to be there for my family and find some time for myself –I can play tennis at noon!”

“Alair also gives me hope for the future of our industry that the passionate tradesmen just like my Father was can now see a future. Their hard work and efforts will be recognized, and the industry can sustain itself without burnout.”

Andrew is proud to share his story as many of our Partners agree that you don’t know the power of having the answers in your hands unless you’ve lived through failure. He has a solid 10-year plan in his hands and approaches each and every day with a new grit. “I am transparent in my keys to success because Alair has allowed me to show up in every aspect of how I operate and lead, there is no hiding, so here I am, waving–if you’re looking for a sign to unlock your freedom, living better starts here.”

Successful Home Builder Embraces the “F” Word

Custom Home Builder Justin Thompson builds more than just houses. A new Franchise approach allowed him to build scaled sustainability.

“Prior to joining Alair, we had a successful business, but when we tried to scale, it just never worked.”

One Head – Too Many Hats

Justin Thompson is not the type to dwell on the past. He lives in the present, but is always focused on the future. This is why in 2015 he made a bold business move to secure the ideal future he imagined for himself, his family, and his business.

“Six years ago, my partner at Bowerbird Custom Design and Build, and I were wearing all the hats and working constantly,” says Thompson. “We wore toolbelts all day, did our bookkeeping at night, and in the evenings, we did sales. We both had young children and knew we were missing out on important time with them.”

Focused on the future, the partners wanted to scale their business, but when they tried to implement all the typical processes for success while trying to keep clients happy, they fell flat. Thompson admits they just did not have the systems, tools, processes, or support needed to reach their vision, and they simply burned out.

All Head, but No Heart

Thompson and his partner eventually hired consultants to help them grow, scale, and be more sustainable, but no one had the right answer other than purchasing expensive, high-end software, and building processes around that software.

While quality construction software is nice, it was a tactical component that was missing the human element to the business; the heart and soul needed to truly take their brand to the next level.

Thompson knew no software could single-handedly solve their problems. It wasn’t until he was introduced to Joel McDaniel, Regional Partner of Alair for Ontario, through one of his trade partners that he heard something that resonated with him.

McDaniel introduced Thompson to Alair, the first-of-its-kind franchise system with the largest footprint of any custom home building and large-scale renovation brand in the world.

Thompson was struck by Alair’s ability to focus on the human experience and bring together a client-focused construction experience while using a proven and process-driven system.

He was also surprised to learn a franchise-based model in the construction industry existed and could be exactly what he needed to see scalable success.

Dropping the “F” Word

While Thompson was surprised to see a franchise construction model, he didn’t shy away from the often dreaded “F” word because he understood what it truly means. After all, he grew up understanding the benefits of franchise-based businesses from his mother, father and grandfather who were in the Coca-Cola® Bottle Distribution world.

“For those that think that franchising is negative, I would say that they don’t know enough about the benefits of what a franchise offers,” he says. “I knew that franchises were successful for a reason because they have systems and processes in place. There is a common mission and a huge benefit to the high brand standards that successful franchises have. When I was introduced to Alair, and found out they were a franchise, I understood that all their homes were truly custom, unlike the “Big Box” Builders out there. I was intrigued and wanted to learn more, but it was when I learned that their product was their people, I knew Alair was unlike anything else out there, and I wanted to be part of their innovative approach to growing a business.”

Never Looking Back

Thompson says his only regret is that he didn’t make the change sooner.

Today, his business is more profitable than ever before, has experienced consistent year-over-year growth, all while allowing him to step almost completely away from day-to-day operations.

In fact, Thompson has found a new passion with all the free time he has now, and he has enthusiastically jumped into a support and coaching role within his Ontario region for more than 25 Alair offices.

“My biggest recommendation would be not to wait,” he says. “Alair awards single partnerships multi-unit partnerships, and in selected regions, Regional Partnerships, which means there is huge opportunity depending on where you want to tie your passions and interest. For me, I thrive on positively impacting people’s lives, and so I have been able to do just that by being in the position I am today.”

Poised for Potential

Justin acknowledges that Alair is protective of their brand, and for good reason.

“They (Alair) understand if one partnership fails, it reflects poorly on the entire company. Alair, therefore, is very careful with who they bring into their partnerships. They look for like-minded people who have proven success in their existing construction business, whose values align, and who are motivated for more,” Thompson says. “Alair isn’t a substitute for hard work, but they provide the training, support, experience, and processes to make sure that each partnership succeeds.”

Putting the right people on the bus

“Getting involved with Alair, allowed us to bring the right people on the bus, we had the support to build projects the right way, and now had a proven system to mitigate risks. We also had a whole network of trade partners who wanted to work with us, and they quickly figured out that Alair’s successes were also their successes. It was a community that was really working in unison,” Thompson says.

Justin feels that Alair’s strong culture, clarity, and growth potential is very appealing to new hires. He says, “We are attracting a totally different caliber of people. Project Managers can focus on managing projects as they should be. They have the tools and support to do an exceptional job, which is what our clients deserve. When Project Managers realize that they can someday have their own partnership, it changes everything. In fact, our first PM, Elliot Sheaves, is now a successful partner of two Alair offices in Ontario. He saw the opportunity, and he is really killing it.”

Life is better!

Justin is 100% certain that his life is better now. He gets to be with his family more, and has the freedom he could only dream of before. However, an unexpected outcome in all this change is that some of his closest friends are now from team Alair.

“Our children are even friends with our partner’s children. We have something special here, and it spans across two countries. Putting it plainly, it is a cool opportunity to be part of a group of like-minded, incredible people who not only want to scale their own business and have an impact on their team and their community, but to have an impact on the industry. Honestly, I’m just really grateful, and I’m focused on the future” he says.

See all our locations through our interactive map.

Justin Thompson started his first construction company in 2004 and started Bowerbird Custom Design and Build in 2010 where he and his business partner specialized in building custom timber-frame homes and renovations. He has been an Alair partner since 2015 and is now a regional partner for Ontario, Canada, and Ohio, U.S. He is married with two young boys.

How One Successful Custom Home & Renovation Business Owner’s Quest Led to a Better Business

“A system that allowed us to have multiple offices, make more money, and work less? Not possible!” – or so this owner of a 9M revenue Custome Home & Reno business thought.

“In my heart, I wanted a better business. I just didn’t know how.”

Growing up, Kevin always knew he wanted to be his own boss. He had seen his dad start companies for other people, and work his tail off to make them successful, only to then get laid off. After graduating from Clemson University with a degree in Horticultural and Turf Grass, Kevin worked on golf courses with developers and architects and eventually migrated into construction. Kevin has now been building homes for 17 years and is the owner of Alair Homes Clemson in South Carolina. Let’s see why Kevin knew his company needed to change even though his revenue before the Alair transformation was $9 million and how he is now working less hours yet making more profit. Also, we’ll learn how Kevin will be adding two new offices this year, and how he defines his new life with the Living Better Starts Here™ Alair company logo.

“We saw the writing on the wall. From the outside looking in, we looked like a great company, but I had known for some time that we needed a change and it needed to be drastic. We just didn’t know what that change was.”

About 3 ½ years before Kevin transformed to an Alair office, he and his wife tried to come up with a plan to make things better. He even had outside industry consultants come in to look at his company to tell him what he needed help with. “They said that we looked great, and that was with 4% net profit! I was tired of working so hard to make such little profit and tired of not having the company I really wanted, but no one had the answers, at least not until I was approached by Alair,” says Kevin. He was struggling to keep up with client communications, managing professional and personal relationships and was running all the projects himself, which was a huge bottleneck, also as his subcontractors grew so did the oversite of jobs because of new help. Staff culture and morale was low, and clients just weren’t enjoying the process. Kevin states, “Basically, it was no longer fun, for anybody, but you just get into the habit of doing what you’re doing for so long, that you just don’t know how to get out.”

“A system that allowed us to have multiple offices, make more money and work less? Not possible, or so I thought.”

Today, Kevin says that his life is completely different. “I work less now than I ever have. I’ve had one of the most amazing years I’ve ever had!” Now that Kevin has completely transformed to an Alair office he can also say that his clients are happier than ever. All his projects are run by highly trained project managers, which he has not had to post one “help wanted” ad due to the amazing culture and work situation that has been created. “We have a pile of resumes and we’re ready to grow. I don’t know how they are finding out about us, but they are!” says Kevin. “We don’t overload our project managers. They have great job satisfaction as a result and the oversite on jobs is amazing,” Kevin says. You can hear the smile in Kevin’s voice when he says, “We made work fun again!” When asked how it’s possible that it’s not difficult like before, Kevin adamantly says, “It’s just not.” he also adds, “It’s all about the great people you have on your team and Alair has provided so many processes and platforms for a guy like me, plus accountability. But let me be clear, Alair does not make you successful! You still need to go out there and get it done.”

“In 30 days, I could have two new offices. I never anticipated this at the beginning of the year, but here we are.”

Kevin owns his own Alair office and has had a great year. He has a plan, is doing well and continues to grow and scale, but now he is looking at opening multiple offices. One of the companies that Kevin is hoping to transform to an Alair office is a successful contractor in another market. Kevin says the owner is an older custom home builder with an unbelievable track record who has been in business for a long time; he’s done amazing projects. So why would he be interested in a transformation at this point in his career, one might ask? He’s a lot like the old me,” Kevin says, “I mean he’s working 70 hours a week, he’s overloaded, he’s frustrated, he doesn’t have the right people in place in his business, and he feels like he is always in the weeds with no way to get out. Plus, his company isn’t worth anything without him.” Kevin is a confessed relationship person and sincerely enjoys helping other people be successful. He is looking forward to helping this contractor and partnering with him. “We are going to convert his office to an Alair homes office, and we are going to help him run it, and help him transition and put people in place. He’s got all the relationships up there and he’s going to do great.”

“The Alair company logo, Living Better Starts Here™ really resonated with me, but it’s not just me or our clients that are living better.”

When asked how Kevin would define his Living Better Starts Here™, Kevin without hesitation states that his wife would say that life is so much better. He is now able to spend more time with his family where before he was always going non-stop. Kevin says that when he took vacations he was still working, which is not the case anymore. “I probably work half of what I worked before and we’re making more money and I’m adding 2 new offices and I still won’t work anymore than I work today. People don’t understand this until they are in it.” But Kevin insists that his Living Better isn’t just for himself. “It’s for everybody that works with me, it’s for our clients, it’s for our subcontractors, it’s for my wife and my five children, it’s for my friends. It’s honestly for everybody that is a part of my life in every aspect.”
